The internal launch: Jeff Walker's classic Product Launch Formula launch

The launch most people mean when they say "do a PLF launch": a full sequence to your own email list. How it works, what it needs and real numbers.

PLF Reviews explains the internal launch — the “classic” Product Launch Formula launch Jeff Walker has taught since 2005 — where you run the full sequence of pre-prelaunch, three pieces of prelaunch content and a short open cart to your own email list and followers.

A true story about owning your audience: Walt Disney

In February 1928 Walt Disney learned that the rights to his most successful character, Oswald the Lucky Rabbit, belonged to Universal — and that his distributor had hired away most of his animators. He walked away. That same year he and Ub Iwerks created Mickey Mouse. This time, the rights stayed with Disney.

An Internal Launch is the Product Launch Formula launch you run to your own list — the audience you own. Disney’s lesson is the reason the list matters so much: build the asset that stays yours. Read the full story: Walt Disney: bankrupt at 21.

In one sentence

An internal launch is a full PLF sequence sold to an audience you already own.

It sits in the middle of the Launch Conga Line: after a Seed Launch has given you a product and proof, and before a JV launch brings in partners. Most of the famous PLF results that are publicly documented started as internal launches.

What makes a launch “internal”

The word refers to who sees the launch, not how big it is. In an internal launch, every person who receives your prelaunch content is someone already on your email list or following you. There are no affiliates or joint-venture partners sending traffic. That makes it the most controllable launch type: you know the audience, you set the dates and you keep the full revenue.

Jeff Walker describes the sequence in his book Launch: a short pre-prelaunch to gauge interest, three pieces of prelaunch content (PLC1, PLC2 and PLC3), then an open cart with a real deadline, then the post-launch. An internal launch uses all of it. A Seed Launch, by comparison, usually compresses the prelaunch into a few emails.

When you’re ready for an internal launch

You don’t need a big list, but you need three things:

  • A product (or a very clear offer). Unlike a Seed Launch, an internal launch normally sells something that already exists or is close to finished.
  • An audience that has heard from you before. Even a list of a few hundred people works if they open your emails.
  • Some proof. Testimonials from a Seed Launch, a pilot group or clients make the open cart much easier.

If you have none of these yet, start with the Seed Launch instead.

Real internal launch numbers

Public case studies show how in-house launches grow over time:

  • Will Hamilton (FuzzyYellowBalls.com, tennis instruction). According to a case study Jeff Walker published in September 2011, Will’s first PLF launch brought in $35,000 in a week for a product that had sold poorly for a year. He relaunched it for $65,000, then launched new products for $105,000 and $170,000.
  • Matthew Woodward (SEO course). In his review updated May 30, 2026, Woodward reports $134,171 in six days from his first launch built on the Sideways Sales Letter, before adding partners.

These are top results, not typical ones. What they show is the pattern: each in-house launch made the next one bigger.

How to plan your first internal launch

  1. Pick one offer and one deadline. One product, one price, one close date. Put the dates in your calendar.
  2. Run a one-question survey. “What’s your biggest challenge with ___?” The answers become your prelaunch topics and objection emails.
  3. Outline PLC1, PLC2 and PLC3. Opportunity, transformation, ownership experience. See prelaunch content.
  4. Write the open-cart emails before the launch starts. Yaro Starak’s account of his 2007 launch is a warning here: he left the sales page to the final week and had to hire a copywriter in a rush for $3,000.
  5. Prepare the close. Most launches see a spike on the last day. Schedule reminders at 24 hours, 6 hours and 1 hour.
  6. Debrief. Opt-in rate, comments, conversion rate, refunds. Write it down for the next launch.

Common internal launch mistakes

  • Launching to a cold list. If you haven’t emailed your list in months, warm it up with useful content first.
  • Prelaunch content with no teaching. People can tell when “free content” is just a pitch.
  • No real deadline. Fake countdowns erode trust; a real close date is honest and effective.
  • Ignoring comments. Replies and comments are where community and social proof come from.

Questions & answers

Internal launch: questions and answers

An internal launch is a full Product Launch Formula sequence — pre-prelaunch, three pieces of prelaunch content and a short open cart — sent only to your own email list and followers, without affiliate partners.

There is no minimum. An engaged list of a few hundred people can support an internal launch; if you have no product or proof yet, a seed launch is the better first step.

A typical internal launch runs two to four weeks: 3–7 days of pre-prelaunch, 5–10 days of prelaunch content and a 4–7 day open cart, plus preparation beforehand.

An internal launch sells only to your own audience and you keep all revenue; a JV launch adds partners who promote your launch to their lists in exchange for commissions.

Results vary widely. Documented examples include Will Hamilton's first PLF launch at $35,000 in a week and Matthew Woodward's $134,171 in six days, but these are top results, not typical ones.
